The cheapest option often comes at a cost. It's easy to get hung up on the lowest number in front of you, but when it comes to customer experience, it's important to think about the long term. That's what I wish I had known when choosing a 3PL partner. In some ways, it should have been obvious, given how much we obsess over customer experience at Purity Coffee.

Purity Coffee is on a mission to improve the world’s health through coffee. We follow the science, using findings from peer-reviewed formal studies to craft premium blends. Because of this, our customers enjoy a healthy, organic, ethically sourced product they can feel good about.​

Our approach has won over discerning coffee lovers, and for the past few years, we’ve experienced 40% year-over-year growth. Unfortunately, our success caught up with us, creating fulfillment bottlenecks. 

Adapting Logistics to Satisfy Coffee Lovers

Coffee is perishable, so freshness is always top of mind. Our certified organic, specialty-grade coffee is custom-roasted to optimize levels of antioxidants, bioactive compounds, and micronutrients. It is best enjoyed at peak freshness, and shipping delays not only upend delivery expectations but also undermine consumer trust and lead to an inferior experience.​
 
We were able to scale up production as we grew, but volume and cost became a problem when getting packages out the door:

  • Our team was highly efficient at manually processing orders, but we couldn’t keep up during peak periods
  • Even though we had excellent relationships with major carriers, we were paying more than $10 to fulfill the smallest orders. That cost had a substantial impact on our bottom line

These issues became most visible during the Black Friday, Cyber Monday, and Coffee Day surges, when we fell several weeks behind.

To deal with these crunch times, ensure consistent customer fulfillment, and stay on top of costs, we decided to partner with a 3PL provider. Outsourcing logistics would enable us to focus more on sourcing and roasting high-quality, ethically-produced coffee.

 

 


Mistaking Cost For Value

We were hesitant to use a third party, so we took our time vetting various 3PLs. After discussions with our operations, executive, and finance teams, we selected a well-known 3PL supplier with the lowest cost.
 
Looking back, that was the wrong measure.

Within a few months, we had another situation on our hands. We solved the bottlenecks, but faced new problems when fulfilling direct-to-consumer orders due to low data reliability, mispick errors, and poor quality of service.

Packages weighing more than 10 pounds often arrived in poor condition, triggering customer reimbursement requests and a constant stream of complaints.

The number of incoming tickets jumped by 70%, overwhelming our customer experience team. The cost of reshipping orders, issuing refunds, and customer attrition far outweighed the initial low cost from the 3PL.

 
What’s more, when we looked at the transit times and negotiated different carriers, the cost consideration changed considerably. The pricing that was originally so tempting wasn't sustainable, as we ultimately had to pay more to get the transit times and quality of delivery service levels that we wanted.

We decided to reverse course, swallow our losses, and revisit the 3PL vendor selection process.​
